When are Advantages calculated, and what happens if I gain or lose the item mid-battle?
The Advantages sidebar spells this out, and the designer confirmed it in several replies.

Automatic (black) Advantages are totalled when the battle or dungeon starts. If you gain an item mid-action, its automatic Advantages join the pool. If you spend or lose the item that produced an Advantage, you keep the Advantage for the rest of that action. Conditional (gray) Advantages can be bought whenever needed during the action. Unused Advantages vanish when the heroic action ends.
