How do I get merchants (discs) if I have none?
Two forum replies explain that merchants come from upgrading skills on the player board; the rulebook describes skill upgrades as moving the leftmost piece to your supply.

Upgrading a skill on your player board frees discs. Improving the Book of Lore track, for example, moves merchant discs from your board into your personal supply. You only need a merchant on a route if you want to open an office on a round space; otherwise you can use traders.
